Quick answer: treat every HVAC call as one exception first — safety — and only after that run it through a short, ordered set of questions: extreme-temperature exposure, full failure vs. partial, season, customer history, and whether you're hearing vague symptoms or a specific fault. Attach a suggested response window to each answer instead of deciding fresh every time.   3. System fully down, or just degraded? "My furnace won't turn on" is a different call than "the furnace runs, but the house feels a little cool." Total failure moves faster through the queue than reduced performance, even in similar weather.
  4. What's the seasonal context? The same complaint means different things in different months. A furnace complaint in January carries more built-in urgency than the identical complaint in April, when a home has more slack before comfort actually becomes a problem. Set your defaults by season, then adjust from there.   5. New customer, or known account? A first-time caller with an urgent-sounding problem is worth an extra beat to qualify before committing a same-day slot — first impressions matter, and new customers sometimes overstate urgency without meaning to. A known customer, especially one on a maintenance agreement, can usually be trusted to describe their own situation accurately.
  6. Symptoms, or a specific fault? "It's making a weird noise" or "the airflow feels weak" are symptoms — they don't map cleanly to a triage tier, because nobody yet knows the underlying cause. "The furnace won't turn on" or "there's water leaking from the unit" are specific enough to prioritize directly. When you're hearing symptoms rather than a diagnosis, the answer isn't to guess a severity level. It's to get someone on the phone who can ask the follow-up questions and triage once there's an actual answer.

This ordering isn't the only defensible one, and that's fine — the value isn't the exact sequence, it's having a sequence at all, applied the same way on every call. Exactly where each shop draws its own lines is a policy decision for the owner, not something a generic guide can hand you.

Tune the exact windows to your own truck count, on-call rotation, and local market — a two-truck shop in a rural county and a twelve-truck shop in a metro area shouldn't necessarily use the same response times.
